BlackRock’s RockAI and the Future of AI-First Work

When BlackRock’s engineering chief Nish Ajitsaria describes his vision for the future of work, he uses a surprisingly simple formulation: AI agents handle the processes, and humans work in smaller, more agile squads to oversee them. For an organization managing $14 trillion in assets, this is not an abstract thought experiment. It is an active architectural bet being placed with real capital, real people, and real systems.

The recent rollout of RockAI, BlackRock’s proprietary AI agent platform, marks a pivotal moment not just for the firm but for every large organization watching from the sidelines. RockAI is designed to give any employee the ability to create specialized AI agents in minutes, using natural language rather than code. The platform’s safety and security guardrails come pre-built. The ambition is explicit: democratize AI agent creation across the entire firm, including those with no technical background, a group Ajitsaria’s team calls “citizen developers.”

This is a bold organizational move. It is also a deeply complex one, and the honest admission from Ajitsaria himself that he does not know that “anyone has cracked the nut” on fully reimagined AI-driven workflows deserves far more attention than it typically receives.

The Architecture of an AI-First Organization

BlackRock’s approach to AI transformation is architecturally significant in two dimensions.

First, it is vertical: the firm has built deep, domain-specific AI into investment processes through platforms like Asimov, an investment research tool that uses hundreds of agents to autonomously monitor investment theses by continuously processing earnings reports, regulatory filings, and proprietary research. Currently supporting around 150 employees in the fundamental equity unit, Asimov is being scaled to other investment divisions managing different asset classes.

Second, BlackRock’s approach is horizontal: through RockAI and productivity tools like the Client Intelligence Platform, which helps client-facing staff prepare for interactions, and an HR agent that will soon handle employee objectives, the firm is pushing AI into every functional area simultaneously.

This dual strategy—vertical depth in domain-specific intelligence combined with horizontal breadth across productivity—is arguably more sophisticated than what most large organizations have attempted. Research from McKinsey’s Global Institute found that generative AI has the potential to automate tasks accounting for 60 to 70 percent of employee time across financial services (McKinsey Global Institute, 2023). BlackRock appears to be building toward that ceiling deliberately and systematically.

The question business leaders should be asking is not whether BlackRock is doing something interesting. It clearly is. The more pressing questions are about governance, workforce design, and competitive parity.

The Citizen Developer Promise (and Its Real Risks)

The concept of the citizen developer—a non-technical employee who builds functional software tools without writing code—is not new. Gartner has tracked the rise of low-code and no-code platforms for more than a decade. But applying the concept to AI agent creation inside a globally regulated financial institution is an order of magnitude more complex than building a standard workflow application.

BlackRock’s approach of embedding safety and security guardrails directly into RockAI before it reaches citizen developers reflects the right structural instinct. Research cited in the Harvard Business Review indicates that organizations embedding governance frameworks into tools themselves, rather than layering compliance requirements on top after deployment, achieve measurably better outcomes in both adoption rates and risk management (Kerravala, HBR, 2022). Pre-governed platforms reduce the shadow IT phenomenon that has consistently undermined enterprise technology programs.

Still, guardrails designed for the average use case will always encounter edge cases. In financial services, edge cases can carry systemic risk. An agent built by a client-relations manager to summarize client portfolio data sounds benign. An agent that inches toward executing or recommending portfolio actions is a fundamentally different matter. The line between information retrieval and action authorization will grow increasingly blurry as agentic AI matures, and BlackRock’s governance team will need to evolve its frameworks continuously.

JPMorgan Chase’s COiN, or Contract Intelligence system, offers a useful comparison. Deployed to automate legal document review and reportedly saving 360,000 hours of lawyer time annually, COiN succeeded in part because JPMorgan maintained strict domain boundaries around its scope of action, a constraint that enabled both scale and regulatory defensibility (Forbes, 2017). As BlackRock democratizes agent creation across thousands of employees, maintaining meaningful domain boundaries across citizen-built tools will be its most consequential operational challenge.

Asimov and the Scaling Problem

The Asimov investment research platform is, by any fair assessment, an impressive piece of applied engineering. Hundreds of agents working in concert to monitor investment theses, continuously ingesting structured and unstructured data from earnings reports, filings, and research, represent exactly the kind of domain-specific AI application that justifies an AI-first organizational identity.

But it is worth noting that Asimov currently supports approximately 150 employees in a single investment unit. Scaling this to divisions managing fixed income, alternative investments, or multi-asset strategies is not simply a matter of replicating the system. Different asset classes carry different data structures, different regulatory requirements, different time horizons, and fundamentally different decision frameworks. What works for equity analysts may require significant re-engineering for other contexts.

Research from MIT Sloan Management Review on AI deployment in complex institutional environments consistently finds that the most challenging phase is not the initial build but the second and third waves of implementation, when edge cases multiply and the organizational change management burden grows disproportionately (Ransbotham, Kiron, Gerbert, and Reeves, MIT SMR, 2021). BlackRock has clearly navigated the first wave. The scaling story remains to be written, and investors, clients, and competitors should watch that story closely.

This calibration is not a criticism. It reflects the reality that Asimov’s success is the product of years of investment in data quality, model development, and deep collaboration between the AI Labs team (established in 2018) and the investment professionals who use the tools daily. That institutional context cannot be replicated overnight, even within BlackRock itself.

The Human Squad Model: Vision or Architecture?

Perhaps the most intellectually provocative element of Ajitsaria’s vision is the squad model for human work. As AI agents absorb the execution layer of most processes, from research to coding, human roles are expected to become less specialized and more cross-functional, working in small teams focused on oversight, judgment, and direction-setting rather than task execution.
